1. Your Store Speed Is Costing You Sales Silently
Slow stores lose shoppers before they even see your offer. Over the years, stores collect heavy images, unused apps, leftover code and bulky theme sections. On a normal day, you barely notice. On Black Friday, when thousands of people arrive at once, it hurts.

Every unused app that injects scripts into your storefront adds weight. Removing them is often the quickest win.
2. Mobile Checkout Is Where Most Sales Are Lost
Most holiday shoppers browse and buy on their phones. If your cart drawer glitches, buttons overlap, or the payment step feels confusing, people leave without telling you why.
Do not only look at your store on your own device. Test it on different screen sizes, browsers and payment methods. Place a real test order from start to finish. Check the discount code, shipping rate, confirmation email and order status page.
3. Discount Logic Can Go Wrong Faster Than You Think
Buy one get one, tiered discounts, free shipping thresholds, bundles: the more complex the offer, the more likely something conflicts. We regularly see stores where two discounts stack by mistake, or a code stops working at midnight, exactly when the sale goes live.
Always test each offer for these situations:

4. Your Sale Needs a Proper Landing Page, Not Just a Banner
Sending paid and email traffic to your regular homepage wastes attention. A dedicated Black Friday landing page focuses on one thing: turning visitors into buyers. It should include your top deals above the fold, a clear countdown, trust signals, fast-loading visuals and a simple path to the cart.
Building this takes design and development time. It should be ready and tested at least two weeks before the sale, not designed the night before.
5. Inventory and Integrations Must Stay in Sync
If your stock count is wrong, you either sell products you do not have or hide products you do. Both cost you money and reputation.
Before the sale, verify that your inventory syncs correctly with your warehouse or fulfillment tools, your analytics and ad pixels track purchases accurately, and your email and SMS tools receive customer data properly. Broken tracking is especially painful, because you spend heavily on ads and cannot tell what is working.
6. Small Bugs Become Big Problems Under Traffic
A missing size selector, a broken filter, a sticky header that covers the "Add to Cart" button: these look minor when ten people visit. When ten thousand visit, they become lost revenue.
This is why a code freeze matters. Ideally, all development work ends about two weeks before Black Friday, leaving time for testing. That means the real deadline for your store upgrades is not November 27. It is around mid-November, and it is closer than it feels.
